Stop Leading in the Dark. Start Engineering Certainty.

Do your teams miss delivery dates despite "Agile" processes? Are your dashboards showing green while your best people are burning out?Do you feel alone, making million-dollar decisions based on "gut feeling"?

You are not alone. And you don’t have to guess anymore.

With 20+ years of building software and leading teams, I’ve seen how systemic complexity and broken workflows destroy engineering predictability. I don’t sell generic dashboards or corporate coaching. I run an Engineering Intelligence Lab that plugs into your Jira and turns noise into actionable truth – for you and your board. My Mission: Solving the Solitude of Decision‑Making.I combine probabilistic forecasting (Monte Carlo) with ML‑based pattern detection to expose the friction points that silently throttle your organization – and the early signals of burnout your surveys never see. I identify the hidden waste and systemic risks no manual report will show you, and translate them into clear levers you can pull.I don’t deliver “shelf‑ware.” I deliver the diagnosis, the intervention plan, and the confidence you need to lead – with data that finally matches what you see on the ground.

When you should talk to me:

You’ve missed at least two major delivery commitments in the last 12 months, and nobody can tell you why in a way that survives a board meeting.Your Jira dashboards look green, yet your senior engineers are quietly leaving or asking for “a break from ownership.”You keep hearing we’re blocked and dependencies more often than we shipped, but every retrospective ends in the same action items. You’ve invested in Agile, OKRs, maybe even SAFe – but your time‑to‑market and predictability haven’t improved in any measurable way. You’re about to make a high‑stakes decision (reorg, hiring wave, cutting teams or projects) and realize it’s still based mostly on gut feeling. If you recognize yourself in two or more of these, let’s talk. One short diagnostic call is usually enough to tell whether your Jira data can be turned into the certainty you need.

My Services

The Problem: The Solitude of Decision-MakingAs a tech leader, you are trapped in the "Fuzzy Zone." Boards demand precise dates; teams provide optimistic estimates filtered through internal politics. You are making million-dollar decisions based on "vibes" and broken Jira dashboards. You are technically responsible, but strategically blind.I provide the Engineering Intelligence to restore your sight.

Service 1: Data Quality Audit (4 to 6 Weeks)

When your Jira data is messy, every metric and dashboard lies a little. I quickly show you which parts you can trust and which you must fix before using them in decisions. After this audit, you know exactly what to stop reporting, what to clean up, and where the fastest wins are in your delivery process.Stop building on quicksand. Discover if your data is lying to you.The Problem: Most Jira instances are “cemeteries of good intentions” – boards full of half‑updated tickets that nobody fully trusts. Between context‑switching and manual updates, your cycle‑time data is often 40–60% noise. Making strategic decisions on this data is not engineering – it is gambling. The Solution: I run ML‑based Task Clustering and Data Quality Assessment against your last 6–12 months of history. I look for Dormant Periods (tickets that sit untouched for too long), Unrealistic Speed (suspiciously fast work that is probably mis‑logged), and Workflow Teleportation (issues jumping stages without real work happening). You see, in hard numbers, what part of your reporting is physics – and what is theater. The Outcome: “The 3‑Fix List”: a one‑page executive summary and a roadmap to restore data integrity. You get a baseline of your real Time‑to‑Market and Flow Efficiency – and know exactly which three changes unlock the biggest improvement. No fluff, just the physics of your process.Best For: new leaders or those feeling a loss of control over actual delivery and wanting a reality‑check before making structural decisions (reorgs, hiring waves, cutting projects).

Service 2: Probabilistic Roadmap (Project-based)

When the Board asks When will this be done?, you need more than a hopeful date. I use your real delivery history to build a forecast with clear probabilities instead of guesses. You leave with a roadmap that shows honest options and trade‑offs, so you can commit with confidence and protect your teams.Don't promise the impossible. Manage the probability of success. The Problem: Traditional estimation is a “social contract”, not a technical one: when the Board asks for a date, teams give an optimistic guess to please leadership. You need a way to shield your teams and provide realistic, data‑backed commitments. The Solution: I apply Monte Carlo simulations to your historical throughput. We model the “Singularity of Risk” – the point where multiple risks converge – by adding modifiers for team availability, expertise drift, and external dependencies. Instead of arguing about one date, we work with a probability distribution your Board can understand and sign off on.The Outcome: The Probability Roadmap”: a decision‑support matrix showing 50/85/95% confidence levels. You get the exact scope‑to‑date trade‑offs needed to protect your reputation, avoid sandbagging, and keep your team focused on the most valuable work.Best for: Best for high‑stakes releases, migrations, or IPO‑readiness where missing the date is a systemic risk – for revenue, valuation, or regulatory compliance.

Service 3: Team Health Scan

When strong engineers quietly leave, the real problem is usually the system, not the people. I look at how work actually flows through your teams to spot overload and hidden friction. You get a clear picture of which teams are running too hot and what to change so people can deliver without burning out.Protect your top talent. Detect burnout before it turns into attrition. The Problem: Burnout does not happen because people work hard; it happens because they work in a broken system. High churn of key engineers is the most expensive “technical debt” you can have – replacing one senior can cost 1.5–2x their annual salary in lost knowledge and throughput. You need to see the friction before people quit. The Solution: I analyze your Flow Friction Metrics: Backlog Pressure Ratio, WIP Accumulation, and Reactiveness Ratio. I visualize the “cognitive load” by mapping parallel work on Epics and Initiatives – how many balls each team has in the air at once. I find where your process is crushing your people, even if engagement surveys still look fine. The Outcome: “The Friction Map”: a heat‑map of teams running statistically “too hot” and three targeted structural interventions to lower cognitive load without sacrificing throughput. You can have both sustainable pace and predictable delivery – but only if you know where to intervene.Best for: Organizations with rising churn, key people quietly leaving, or declining developer morale despite “good” HR metrics.

The Partnership: Continuous Intelligence (Retainer)

As a senior leader, you are expected to “just know” how engineering is doing at all times. I become your external, data‑driven sparring partner who continuously watches the signals in your delivery data. Each month you get a short brief on what is healthy, what is breaking, and what to say “no” to before it explodes.Your External Engineering Intelligence Officer. You are no longer alone. The Concept: A high‑trust, long‑term advisory track. You do not buy a platform; you buy Clarity as a Service – an ongoing, outside‑in view of your engineering reality. I run the Lab in the background, continuously reading your Jira and release data. We meet once a month for a strategic review of your organization’s health – and ad‑hoc when you face a major decision. The Value: I act as your external conscience and data‑anchor. I cross‑reference your OKRs with actual engineering energy. I monitor for hidden explosions in technical debt and rework. I provide the objective, external data‑anchor you need for Board meetings, budget negotiations, and “hard” conversations with peers in Product or Finance. The Outcome: “The Executive Brief”: a monthly 3‑point memo covering Strategic Alignment, Process Anomalies, and Risk Forecasts – plus a live session to decide what to do about it. You lead with the confidence of someone who has a precise map of the territory, not just a stack of dashboards.

Case Studies

These stories are based on real situations from my 20+ years in IT. Names are removed for confidentiality, but the problems, OrgAI approach, and outcomes are real.

Inexperienced Team, On‑Time Delivery – Powered by Probabilistic Forecasting

A delivery manager needed a realistic deadline for a project handled by a very inexperienced team. After plugging the team’s Jira history into OrgAI’s Monte Carlo Forecaster, we generated a forecast based on their actual delivery patterns. The project was completed on the exact date predicted by the model. This showed that even a junior team can hit dates reliably when you stop guessing and start using probabilistic forecasting

15 Minutes to See Where Work Really Stalls

Two delivery managers suspected their workflows were hiding bottlenecks, but their existing tools couldn’t group Jira statuses into meaningful phases. They expected a custom report would take days of development.Using OrgAI’s Flow Analysis, we configured and deployed the report live on a call in about 15 minutes. For the first time, they saw where work was really waiting versus progressing.Their “gut feeling” turned into a clear, quantitative baseline for improvement – and they saw how fast new analyses can now be created.

Zero Manual Reporting for Senior Metrics – Overnight

Senior tech management mandated a set of key metrics for every team, creating a huge reporting burden.Because the department followed standardized processes, we simply configured the teams as data sources in OrgAI. The platform processed historical Jira data automatically and produced immediate, consistent views against the requested metrics.Manual reporting effort dropped to zero, while leadership gained instant visibility into trends across all teams.

My Platform: OrgAI

OrgAI is an analytics platform for engineering leaders who want control over their own data and a clear picture of what is really happening in their organization – without a generic “one‑size‑fits‑all” SaaS.

Four Technical Principles:

Technical Sovereignty: Your Data Stays With You

OrgAI runs on your infrastructure. In a world of cloud data leaks, your Jira data, roadmaps, and metrics never leave your environment. A fully local language model interprets insights, so you get modern AI without sending data to external vendors and without vendor lock‑in.

Contextual Precision: Metrics That Match Your Reality

OrgAI mirrors your real organizational structure, not just “administrative” Jira projects. For each department and team, we can define custom metrics and ways of calculating things like Flow Efficiency or Time‑to‑Market, so reports answer your questions, not whatever the default template supports.

Consulting-Grade Agility: Days, Not Months

OrgAI is built to adapt quickly. New metrics, diagnostic models, or data sources can be added in days, not months. That lets you adjust course during the engagement instead of waiting for the “next implementation phase.”

White-Box Algorithms: Not Black Magic

Every metric in OrgAI – from Monte Carlo forecasts to burnout risk indicators – has a clear, documented calculation. Instead of “trust the algorithm,” you get a transparent model you can show and defend to your Board or CFO.

What’s Under the Hood

OrgAI is not just another set of dashboards. It is a complete intelligence layer on top of your Jira:30+ engineering metrics – from cycle‑time distributions to the cost of context‑switching.DORA & flow analytics – mapping teams to DORA patterns and analyzing how work actually flows.Probabilistic forecasting – Monte Carlo simulations that show delivery dates with 50/85/95% confidence.Org‑level health – a view of how engineering effort truly supports your OKRs and business initiatives.OrgAI gives you one coherent view: from overall organizational health, through specific teams, down to forecasts for critical projects – so you can make decisions based on data, not guesswork.

Visual Tour

OrgAI is built for clarity: visually simple, yet incredibly powerful. It helps you deeply understand your organization's reality: not just what's happening now, but why, and what's coming next. From top-level data and organizational health visualizations, through detailed team-specific metrics, all the way to predicting future project delivery dates—OrgAI provides a comprehensive, unified view, designed to give you actionable insights.

My Philosophy:
Engineering intelligence built on transparency, simplicity, and trust

My Principles

These principles guide how I build systems and deliver insights.Transparency
Data is a right, not a privilege. You'll have full access to all metrics, forecasts, and the reasoning behind every recommendation.
Simplicity
Complexity is the enemy of understanding. I focus on a small set of meaningful metrics that actually drive decisions, not dashboard theater.
Respect for Context
Your organization is unique. I adapt to your structure, culture, and constraints, not the other way around.
Global Consistency, Local Flexibility
Common language, local autonomy. Metrics are consistent across teams, but processes adapt to each team's reality.
Strategic Time Perspective
Monthly rhythm, not weekly pressure. I focus on strategic trends over time, not reactive week-to-week fire drills.

Code of Ethics

These commitments define how I work with clients.Clarity over Jargon
I explain everything in plain language. No buzzwords, no hiding behind complexity.
Truth over Optimism
I tell you what the data actually shows, even when it's uncomfortable. Honest diagnosis beats false reassurance.
Working System over Report
You get a functioning system you can use daily, not a PDF that sits on a shelf.
Adaptation over Standard
I customize to your reality. No cookie-cutter frameworks or forced methodologies.
Partnership over Presentation
I work with you, not perform for you. This is collaboration, not consulting theater.
Long-Term Value over Quick Wins
I build sustainable systems and capabilities, not temporary fixes or vanity metrics.
Honesty and Transparency
If I don't know something, I'll tell you. If I can't help, I'll say so. If I make a mistake, you'll hear it from me first.

If my principles align with how you want to work, then we are likely a great fit. Let's connect!

Frequently Asked Questions

Quick FAQ For Sceptics

How is this different from Datadog, Jellyfish and other?
We're not a tool. We're an expert + platform. You don't install us and hope. We work WITH you, configure together, you own everything. Data never leaves your infrastructure.
Doesn't every consultant say they're 'custom'?
True. But we literally show you (live on call) how your organization is mapped and metrics are configured. If you want to try it before paying, let's do a mini-demo.
Will this actually help my burned-out team?
Not directly fix burnout. But predictable delivery means fewer surprises which mean less stress. That's the path.
What if our data is a mess?
That's literally where we start. First phase: audit. We tell you exactly what's broken, what to fix, what timeline.

Engagement & Process

What does a typical engagement look like?
We usually start with a paid diagnostic (4–6 weeks) to understand your data, processes, and constraints. From there, we decide together whether to continue into platform deployment and ongoing partnership, or stop at the diagnostic if that already brings enough value.
Can we start small?
Yes. A diagnostic phase is designed as a contained, low-risk way to work together and see whether my approach is helpful in your context. There is no obligation to continue beyond that.
How much does it cost?
Pricing depends on scope and context. A diagnostic phase is a fixed-price engagement; longer partnerships are usually based on a monthly retainer. If we decide to explore a collaboration, I will always provide a clear proposal before you commit.
How much time will this require from our team?
During the diagnostic phase, I usually need a few short interviews and access to your existing systems. After that, the goal is to reduce the burden on your teams by improving data quality and decision-making, not add more meetings to their calendars.
What does success look like in your engagements?
Typical outcomes include clearer metrics that leaders and teams actually trust, more reliable delivery forecasts, fewer surprises, and a calmer, more sustainable engineering environment. The exact definition of success is always agreed together at the start.

My Approach & Scope

How is your work different from standard “Agile” or “DevOps” consulting?
I don’t introduce new ceremonies, frameworks or maturity models. I focus on understanding how your organization already works, improving data quality, and building metrics and forecasts that your teams actually trust and can use in everyday decisions.
Do you work with teams that are already using metrics and dashboards?
Yes. Many clients already have dashboards, but feel they don’t trust them or can’t use them for real decisions. My work often starts from clarifying, simplifying, and reconnecting existing metrics to actual outcomes.
Can you help if our data is “messy”?
Yes. That is often the starting point. Part of the engagement is improving data hygiene and workflows so that your data becomes reliable enough to support meaningful insights and forecasting.
Do you replace our existing tools or BI team?
No. I prefer to build on what you already have. My role is to help you use your data and tools more effectively, not to introduce unnecessary complexity or internal competition.
Do you only work with specific tools (e.g. Jira)?
No. I have deepest experience with Jira-based ecosystems, but the approach and platform can adapt to different tools and workflows, as long as there is a consistent source of work data.
Do you only work with product development teams?
Most of my work focuses on software engineering and product development, but the same principles can be extended to related areas such as infrastructure, data, or operations teams, if that makes sense.

General & Practical

Who do you work with?
I work with technology organizations that have established engineering teams (typically 15–150 people) and want more predictability, clarity, and sustainability in how they deliver software.
What problems do you usually help solve?
Most often: lack of reliable forecasts, unclear metrics, delivery unpredictability, and growing pressure or burnout in engineering teams despite “more data” and “more dashboards”.
What if we are a smaller/larger organization than your typical client?
If your context is outside my usual range, I will tell you honestly. If I believe I’m not the right fit, I will say so and, when possible, suggest alternatives.
Do you work remotely or on-site?
I work primarily remotely, with the option of occasional on-site visits for key workshops or strategy sessions if that makes sense for both sides.
In which languages do you work?
I work in English and Polish. Documentation, workshops, and ongoing collaboration can be held in either language, depending on your team’s needs.
Do you offer one-off workshops or talks?
Yes. I occasionally run workshops or talks on engineering metrics, forecasting, and sustainable engineering practices. These can be a good way to start a conversation or align leadership around a shared view of reality.
